Theory of Constraints Summary

  • The Theory of Constraints (TOC), developed by Eliyahu M. Goldratt, is built on several core philosophies that guide how organizations identify and improve their most limiting factors. Here are the foundational ideas:
  • Core Philosophies of the Theory of Constraints
  • 1. Every system has at least one constraint
  • A constraint is anything that limits the system from achieving higher performance relative to its goal. It could be physical (equipment, capacity) or non-physical (policies, procedures, mindset).
  • 2. The constraint determines the output of the entire system
  • Improving non-constraints doesn’t meaningfully improve the overall system. Only improving the constraint increases throughput. This is why TOC focuses improvement efforts on the bottleneck.
  • 3. Optimize the whole system, not individual parts
  • Local optimization often harms global performance. For example, maximizing machine utilization everywhere can overproduce parts and increase inventory without increasing throughput.
  • 4. Improvement is continuous: constraints shift over time
  • Once one constraint is elevated (i.e., improved), another part of the system becomes the new constraint. TOC is therefore an ongoing cycle, not a one-time fix.
  • 5. Throughput is the primary measure of performance
  • TOC emphasizes three financial metrics:
  • Throughput (T) – money generated by sales
  • Operating Expense (OE) – money spent to turn inventory into throughput
  • Inventory (I) – money tied up in items the system intends to sell
  • Throughput is the most important, because any improvement to the constraint increases throughput directly.
  • 6. The Five Focusing Steps reflect TOC’s improvement philosophy
  • This is the TOC roadmap:
  • 1. Identify the system’s constraints.
  • 2. Exploit the constraint—make sure it is used as efficiently as possible.
  • 3. Subordinate everything else to the constraint.
  • 4. Elevate the constraint—invest or innovate to increase its capacity.
  • 5. Repeat, because a new constraint will appear.
  • 7. Inherent simplicity: systems are simpler than they appear
  • Goldratt believed that complex problems often have simple, leverage-point solutions. By focusing on the single biggest limiting factor, organizations can dramatically improve performance.
